PlayStation has reportedly walked away from Physint, Hideo Kojima’s long-awaited return to action-espionage games, after concerns over the commercial performance of the Death Stranding series, rising development costs, and missed production deadlines. The project is not dead, however: Xbox has stepped in as Kojima Productions’ new publishing partner.

The dramatic change in direction was first reported by Bloomberg and detailed by VGC on September 11, 2026. According to people familiar with the project, the performance of Death Stranding and Death Stranding 2: On the Beach was “one major factor” in PlayStation’s decision to end its involvement with Physint.

For gamers, the story matters because Physint was positioned as Kojima’s return to the kind of tactical espionage experience that defined much of his earlier career. It was also expected to be another major collaboration between Kojima Productions and PlayStation, a relationship that began after Kojima’s departure from Konami.

Physint reportedly became too expensive and too uncertain

Commercial concerns were apparently only part of the problem. Bloomberg’s report claims that Physint had missed deadlines and was on track to run well over budget despite still being years away from release. PlayStation was reportedly reluctant to commit what could have become hundreds of millions of dollars to a project with no clear path to remaining exclusive to its hardware.

That concern is tied directly to Kojima Productions’ ownership of its intellectual property. Both Death Stranding games were associated closely with PlayStation, but the original eventually expanded to PC and Xbox platforms. The sequel is also expected to follow a broader multiplatform strategy, meaning Sony could invest heavily in development while receiving limited long-term value from releases outside its ecosystem.

The situation reflects a difficult balance for platform holders. Kojima’s name carries enormous creative and marketing value, but his projects are also ambitious, expensive, and often built around concepts that do not fit neatly into established blockbuster formulas. PlayStation may have decided that another large investment was too risky without stronger assurances over revenue and exclusivity.

Concord’s failure may have changed PlayStation’s tolerance for risk

The report also points to Concord as a contributing factor. The high-profile multiplayer failure reportedly prompted PlayStation to introduce stricter production milestones and a more disciplined approach to evaluating projects before they move deeper into development.

Physint was allegedly unable to satisfy those newer expectations. That does not necessarily mean the game was in creative trouble, but it suggests that its production plan, budget, or schedule no longer aligned with PlayStation’s revised standards.

From a business perspective, the timing is significant. The modern AAA market has become increasingly unforgiving toward expensive games that require years of development and massive marketing campaigns. Even established creators are now being judged not only on reputation, but on whether a project can reliably support the investment required to bring it to market.

Xbox has turned a PlayStation setback into a major coup

Xbox and Kojima Productions announced their expanded partnership on September 9, 2026. Microsoft will publish Physint, while its existing collaboration with the studio on the horror project OD will continue. The partnership will also extend into film and television, with both companies planning to collaborate on projects beyond games.

“Betting on Kojima-san is an easy call,” an Xbox spokesperson said, adding that Microsoft believes in Kojima Productions’ ability to create AAA games built around new intellectual property. Xbox CEO Asha Sharma likewise described Kojima’s creative ambitions as the kind of work the company wants to support.

The agreement gives Xbox a high-profile project with a creator who remains one of the most recognizable names in the games industry. It also offers Kojima Productions a way to continue Physint without abandoning the project after years of preparation.

For Xbox, the move is especially notable because Physint is not simply another third-party release. The game represents a chance to strengthen Microsoft’s relationship with a creator already developing OD for its platform ecosystem. The film and television component could further expand that partnership into the kind of cross-media strategy that has become increasingly important across the industry.

What the change means for Physint

Very little is known about Physint itself. Kojima Productions has described it as an action-espionage project, and Kojima has repeatedly framed it as a return to stealth-focused game design. The game was still believed to be several years away, with Kojima stating in 2025 that it could be “five or six” years from release.

That long development window means the change in publisher could affect the project’s budget, platforms, production milestones, or overall scope. None of those details have been confirmed, and Xbox has not announced a release date or provided a full platform list.

It is also unclear how much work had been completed before PlayStation exited the project. Kojima Productions reportedly spent around three months searching for a new partner after receiving notice from Sony Interactive Entertainment in mid-June 2026 that PlayStation intended to cancel its involvement.

The shift could ultimately benefit the game if Xbox allows Kojima Productions greater flexibility and accepts a broader release strategy. On the other hand, changing publishers during development can introduce new negotiations, revised expectations, and additional production uncertainty. Physint’s future is more secure than it was a week ago, but the project may still be far from becoming a finished game.

A major warning about the economics of auteur-driven AAA games

PlayStation’s decision is not necessarily a rejection of Kojima’s creative identity. It is better understood as a sign that even prestige collaborations must now justify their costs in increasingly measurable ways. Death Stranding built a distinctive audience, but its unusual structure and delayed multiplatform releases may not have delivered the level of return Sony wanted from a long-term exclusive partnership.

Xbox, meanwhile, appears willing to bet that Kojima’s next major project can reach a wider audience while still carrying the prestige of a premium console title. That makes Physint an intriguing test of whether Kojima’s brand can support a large-scale action game outside the traditional PlayStation framework.

For now, the headline is simple: PlayStation reportedly stepped away, Xbox moved in, and Physint survived its most serious production crisis yet. The game’s eventual identity may be shaped as much by that publisher transition as by Kojima’s ambition to reinvent the espionage genre.
